Why Does Cake Fail? The Real Causes and the Fix for Each
The three commonest cake problems have specific causes: sinking in the middle comes from opening the oven early or too much baking powder; a raw centre comes from heat so high the top sets before the middle; density comes from beating the flour after it goes in. Each has a technical fix, not guesswork.
Baking is not like cooking. In cooking you can taste and adjust; in baking everything is decided before the tin goes into the oven, and after that you wait and see. That is why a failed cake is so demoralising — there is no chance to correct it.
The good news is that every cake problem has a specific, understandable cause. This guide works through them one at a time.
Problem: the cake sank in the middle
By far the commonest problem, and it has three causes:
- You opened the oven door early. Cold air rushing in collapses a structure that has not yet set. Do not open the door before two-thirds of the baking time has passed.
- Too much baking powder. The idea that "more means higher" is wrong — excess lift creates large bubbles that burst and collapse. The rule is one teaspoon per cup of flour, no more.
- You took it out early. A skewer coming out clean from the centre is the only reliable sign. Colour deceives.
Problem: raw inside, burnt outside
This is almost always heat that is too high. The surface sets and browns quickly while the centre is still batter.
The fix: drop the temperature by ten to twenty degrees and extend the time. A cake wants moderate heat and time, not high heat and speed. If the top is browning while it still needs longer, cover it with foil and carry on.
And in many ovens the real temperature differs from the dial by twenty degrees or more. A cheap oven thermometer solves this permanently.
Problem: dense and rubbery
This is over-mixing after the flour goes in. Beating flour develops gluten — an excellent elastic network in bread, and a disaster in cake.
The fix: fold the flour in with a spoon or spatula in gentle strokes, only until it disappears. A little visible flour is better than over-mixing.
Problem: dry
- Over-baked. Five extra minutes makes a difference. Start testing five minutes before the stated time.
- Too much flour. Scooping the cup through the bag compacts the flour and gives you up to thirty per cent more. Spoon the flour into the cup and level it with a knife — or use scales.
- Not enough fat. Cutting the oil or butter directly reduces tenderness. If you want to reduce it, swap part for yogurt or apple sauce, not water.
Problem: it did not rise at all
- Dead baking powder. It loses potency about six months after opening. The test: a teaspoon in half a cup of hot water — if it does not fizz vigorously, throw it out.
- Cold eggs. Room-temperature eggs trap far more air than cold ones. Take them out half an hour ahead, or sit them in warm water for ten minutes.
- Melted butter instead of soft. Beating incorporates air into soft butter only. Melted butter has no structure to hold air in.
Problem: it stuck to the tin
Grease alone is not enough for cake. The reliable method: grease the tin, line the base with greaseproof paper, and grease the paper too. Then turn the cake out ten minutes after it leaves the oven — not immediately (it breaks) and not once fully cooled (it sticks).
Five rules that prevent most problems
- Weigh, don't scoop. Scales are far more accurate than cups, especially for flour. If you have no scales, see the measurement converter.
- Everything at room temperature. Eggs, milk and butter. Cold ingredients will not emulsify and the batter splits.
- Preheat for twenty minutes. After the light goes out, not before. A cold oven lets the cake spread before it sets.
- Middle shelf. Heat distributes evenly there. The bottom shelf burns the base and the top burns the surface.
- Test with a skewer. Colour deceives. A skewer coming out clean — or with a few dry crumbs — is the only sign.
And what is not a problem?
A crack across the top is normal in pound cakes and tall cakes — it means the rise worked and the surface set before the inside finished. It is not a fault.
A pale colour in a white cake is normal too. A cake with a deep brown top is usually dry inside.

Weighing instead of measuring by cup
The single largest source of error in baking is the cup. A cup of flour can weigh anywhere from 120 to 160 grams depending on how it is filled — a thirty per cent difference that changes the result completely.
A cheap kitchen scale solves this permanently. If you must use cups: fluff the flour with a spoon, spoon it into the cup, then level the top with a knife — no pressing and no tapping the cup.
Ingredient temperature
"Butter and eggs at room temperature" is not a cosmetic detail. Cold butter will not cream and will not hold air, and cold eggs cause creamed butter to seize and lose the air already beaten into it.
If you forgot to take them out: eggs in warm water for ten minutes, and butter cut into small cubes and rested for twenty.
The oven lies
Most home ovens run ten to twenty-five degrees off the dial. A cheap oven thermometer reveals this in minutes — and if yours runs twenty degrees cool, that explains every cake that came out raw in the middle.
And preheat for a full twenty minutes before the tin goes in. The chime sounds well before the oven actually reaches temperature.
Opening the door in the first twenty minutes drops the heat suddenly and the cake sinks — wait until the last third of the time.
Over-mixing
After the flour goes in, every stroke develops more gluten. Gluten is wanted in bread and disastrous in cake — it gives a rubbery texture and long tunnels through the slices.
The rule: fold only until the flour disappears, even if the batter does not look perfectly smooth. Small lumps dissolve in the oven.
The tin and the cooling
A tin larger than specified gives a thin, dry cake; a smaller one gives a raw middle and batter spilling over the sides. Greaseproof paper in the base solves sticking for good.
And cooling: ten minutes in the tin, then onto a rack. Turning it out immediately breaks it while it is fragile, and leaving it in the tin to cool completely lets trapped steam soak the base.
