Why Won't My Dough Rise? 7 Causes and Their Fixes
The commonest cause of a failed rise is water that was too hot. Yeast is a living organism and dies above 50°C, and water that feels hot on your hand is usually above that. The right water is lukewarm, 35-40°C — warm to the touch but not hot.
Dough that sits for two hours without moving is one of the great kitchen frustrations, and the cause is usually very simple and easy to avoid next time. Here are the seven causes, ordered from commonest to rarest.
1. The water was too hot
This is the leading cause by a wide margin. Yeast is a living fungus and dies at 50°C — and water that feels hot on your hand is usually 55 or above.
The ideal temperature is 35 to 40°C: warm like body temperature, so you can put a finger in without pulling it out. If you have a thermometer, use it the first couple of times until your hand learns it.
On the other side, cold water does not kill the yeast but slows it greatly — the dough will rise, but it will take four hours instead of one.
2. The yeast is dead or expired
Yeast has a genuine expiry date, and it weakens even before that if stored badly. Instant yeast, once opened, must go into the fridge or freezer in an airtight container.
Testing yeast: a teaspoon of yeast + a teaspoon of sugar + half a cup of lukewarm water. If it does not foam and form a layer of froth within 10 minutes, the yeast is dead — throw it away.
That test takes 10 minutes and saves you throwing away a whole batch of dough, so always do it if the yeast has been open a while.
3. The salt touched the yeast directly
Salt draws water out of yeast cells by osmosis and kills them on direct concentrated contact. Hence the rule: salt on one side and yeast on the other of the bowl of flour, with the kneading mixing them only after the flour has separated them.
This does not make salt an enemy — dough without salt rises too fast and collapses, and tastes flat. Salt regulates the speed of the rise and strengthens the gluten. The problem is direct contact only.
4. The room is cold
Yeast works best at 25 to 30°C. In winter a kitchen can be 18 degrees, and the rise slows by half or more.
Solutions: heat the oven on its lowest setting for two minutes, turn it off, and put the dough inside; or put the bowl beside a pan of warm water; or in the oven with only its light on.
Do not put it on top of a working oven or in direct sun — excess heat ferments the surface and leaves the inside, and produces an alcoholic taste.
5. Too little or too much sugar
Yeast feeds on sugar. With none at all it works on the flour's starch, which is much slower — a teaspoon of sugar noticeably speeds the start.
But too much sugar does the opposite: above 10% of the flour's weight it draws water out of the yeast by the same mechanism as salt. Which is why very sweet enriched doughs need double the yeast and longer.
6. Low-protein flour
Fermentation produces gas, and the gas needs a gluten network to hold it. Weak flour (under 9% protein) forms a weak network so the gas escapes and the dough does not rise, even with active yeast.
For bread and pizza use strong flour (11-13% protein). For cake and biscuits weak flour is correct — each to its place.
7. Not enough time or not enough kneading
'An hour' in a recipe is an estimate, not a law. Dough is ready when it has doubled in size, and when a finger pressed into it leaves a mark that fills back slowly. That time changes with temperature, humidity and the type of yeast.
And insufficient kneading leaves the gluten undeveloped. The windowpane test: stretch a piece of dough gently — if it stretches to a translucent membrane without tearing, the kneading is enough.
Instant, active dry and fresh yeast
The three are not interchangeable in quantity or method. Instant goes straight into the flour with no activation, active dry must be dissolved in lukewarm water first to wake it, and fresh is crumbled by hand and needs three times the quantity of instant.
The rough rule: a teaspoon of instant = a teaspoon and a half of active dry = 10 g of fresh. Using active dry like instant without activating it means half of it never works.
If the dough really has failed
You do not always have to throw it away. If the yeast was dead and the dough has not risen at all:
- Dissolve fresh yeast in a quarter cup of lukewarm water with a teaspoon of sugar and wait for it to foam.
- Add it to the dough with a little extra flour to compensate for the liquid.
- Knead for 5 minutes and prove from the beginning.
And if the dough over-proved, collapsed and smells of alcohol, knock it back gently and give it a second short prove — it recovers in most cases.
Quick summary
Before starting any dough: test the yeast, keep the water warm not hot, keep the salt away from the yeast, and warm the room in winter. Those four solve more than 90% of proving problems.
